## When is an AI consultant the right answer?

Consulting works when the shape of the problem matches the shape of the engagement.

## How do you tell a good AI consultant from a confident one?

The supply of confident opinion in this field vastly exceeds the supply of operating experience. Three questions separate them fast.

1. **What have you personally put into production, and can I see it?** Not a prototype. Something running that you can inspect.
2. **What would you tell us not to do?** Anyone who cannot name work they would decline is selling capacity rather than judgement.
3. **What happens when a system produces a wrong answer?** Operators answer instantly and specifically. People who have only advised talk about accuracy rates.

## What is the difference between consulting and ongoing AI leadership?

A consultant is engaged to answer a question and exits when it is answered. What happens next is your problem, and that is a legitimate arrangement when you have someone to hand it to.

Ongoing AI leadership is engaged to hold a mandate. It is bounded by time rather than by a question, it sits inside leadership discussions, and it is still accountable when the first decision turns out to have been wrong.

The practical test: if the work has a definite end state that someone else will implement, hire a consultant. If it is a series of decisions that will keep arriving, you need someone who is still there for the next one.

## What I do differently

I build and operate production AI systems, which is the day job rather than a credential from a previous one. That changes what the advice is worth: every recommendation is one I could implement and audit myself.
